Abstract
En este trabajo se presenta una metodología para el diseño de una estrategia de abastecimiento para la categoría de revestimientos de molinos y chancadores mineros enfocada en aumentar la productividad. La metodología se basa en el abastecimiento estratégico y la aplicación de la matriz de Kraljic, también incorpora conceptos de gestión de activos, ingeniería del mantenimiento y gestión por categorías. Los 3 focos estratégicos definidos fueron; aumentar la productividad, reducir los costos totales, y fomentar la sustentabilidad. Para ello, se plantearon distintas acciones tácticas que buscan mejorar el costo efectivo de los revestimientos, la disponibilidad de los molinos y chancadores, así como optimizar el inventario, el reciclaje y la competencia entre los proveedores.
La estrategia propuesta fue presentada y evaluada por un comité interno de la empresa, que validó su promesa de valor y factibilidad técnico-económica. Finalmente, la aplicación de la metodología permitió obtener un conocimiento profundo de la categoría y una visión integral de la cadena de valor del repuesto, demostrando el potencial de beneficios que se obtienen al integrar el abastecimiento estratégico y la gestión de activos alineado con los requisitos exigidos para cumplir con la norma ISO 55001 desde la adquisición de revestimientos. Se espera que la implementación de la estrategia genere beneficios económicos, operacionales y ambientales para la corporación. Tras su validación, se estimó que la estrategia tiene una promesa de valor de un aumento de la productividad mediante la disponibilidad de los activos, un ahorro de hasta 1,3 millones de dólares anuales y un aumento de tasa de reciclaje por economía circular del 15% aportando 800 toneladas más al reciclaje de revestimientos. Se recomienda validar las estimaciones de beneficios con otras áreas especialistas de la corporación, aplicar una matriz de riesgos en diversos ámbitos, definir los acuerdos de niveles de servicio y los indicadores de gestión adecuados, y analizar las posibles sinergias con otras categorías corporativas para maximizar el potencial de la estrategia y cumplir con la ISO 55001.
This work presents a methodology for a sourcing strategy design for the category of mill and mining crusher linings focused on increase of productivity. The methodology is based on strategic sourcing and the application of the Kraljic matrix, it also incorporates concepts of asset management, maintenance engineering, and category management. The three strategic focuses defined were the following: increase productivity, reduce total costs, and promote sustainability. For this, different tactical actions were proposed that seek to improve the cost-effectiveness of the linings, the availability of mills and crushers, as well as optimize inventory, recycling, and supplier’s market competition. The proposed strategy was presented and evaluated by an internal committee of the company, which validated its value proposition and technical-economic feasibility. Finally, the application of the methodology allowed obtaining a deep understanding of the category and an integral vision of this spare parts value chain, demonstrating the potential benefits obtained by integrating strategic sourcing and asset management aligning the spare adquisition with the requirements to comply with ISO 55001 standard. The implementation of the strategy is expected to generate economic, operational, and environmental benefits for the corporation. After its validation, it was estimated that the strategy has a value proposition of an increase in productivity through the availability of assets, a saving of 1.3 million dollars annually, and an increase in the recycling rate by circular economy of 15% adding up 800 [Ton] of recycled liners. It is recommended to validate the benefit estimates with other specialist areas of the corporation, apply a risk matrix in various areas, define service level agreements and appropriate management indicators, and analyze possible synergies with other corporate categories to maximize the potential of the strategy and to comply with ISO 55001 standard.
