Abstract
El presente trabajo de titulación tiene como finalidad diseñar un plan de mejora de eficiencia operacional en una empresa de impresión digital.
El objetivo general de este trabajo de título es diseñar un plan de mejora de eficiencia operacional en una empresa de impresión digital a través de herramientas de mejoramiento continuo. Con estas herramientas se busca afrontar los principales problemas que generen pérdidas y retrasos. Es importante mencionar que al realizar este plan de mejora de eficiencia operacional se debe tener en cuenta que la eficacia del proceso no se debe ver afectada, el proceso debe mantener o incluso mejor sus estándares de seguridad y calidad.
El trabajo inicia con la recopilación de antecedentes generales de la empresa, una breve historia de la organización, marco estratégico, organización de la empresa y productos que se fabrican.
Posteriormente, se elige el método de mejora continua a través de una matriz de selección en donde se escoge la metodología Lean Manufacturing [1]. Cuatro herramientas de Lean Manufacturing [1] son utilizadas para analizar el proceso. La primera herramienta es el SIPOC [2] que se utiliza para realizar un mapeo del proceso y del entorno. La segunda herramienta es el mapa de flujo de valor [3] utilizado para identificar actividades que agregan valor y las que no agregan valor, junto con cuellos de botella. La tercera herramienta es mapa de macroproceso [4] que se utiliza para conocer todas las partes que participan en el proceso productivo de la empresa. La cuarta herramienta que se utiliza es el mapa de spaghetti [1] con la finalidad de conocer el flujo de personas y material dentro de la empresa.
The purpose of this degree work is to design a plan to improve operational efficiency in a digital printing company. The general objective of this thesis is to design a plan to improve operational efficiency in a digital printing company through continuous improvement tools. With these tools it is sought to face the main problems that generate losses and delays. It is important to mention that when implementing the improvements effectiveness of the process can’t be affected. The process must keep or even improve their security and quality standards. This project starts by gathering the overall background of the company, a brief story of the organization, strategic framework, organizational structure y products that are manufactured. Then the continuous improvement methodology is chosen through a selection matrix where Lean Manufacturing [1] is selected. Four tools from Lean Manufacturing [1] are used to analyze the company’s process. The first tool: SIPOC [2] is used with the purpose of mapping the process and the environment of it. The second tool: value stream map [3] is used for identifying activities that add value and the ones who do not add value, in addition with bottle necks. The third tool: process map [4] is used to recognize all the parts that take part in the productive process of the company. The fourth tool: spaghetti diagram [1] is used with the purpose of identifying the flow of people and materials inside the company.
