Abstract
En el presente trabajo se elabora una propuesta de estrategia de mantenimiento en la sala de máquinas de una empresa faenadora avícola, esta sala de máquinas abastece de manera continua el servicio de suministros dentro de la planta productiva, pero al existir un cambio en el marco estratégico del departamento, este requiere con urgencia la adaptación y trabajar en función de los objetivos estratégicos que, en este caso, abarcará los conceptos del mantenimiento.
La propuesta se basa en el modelo de gestión de mantenimiento que desarrolla el área, por lo cual, dispone su desarrollo en buscar acciones que compongan la estrategia y así poder realizar la ejecución de manera correcta. Es necesario destacar, que para validar o cuantificar esta gestión se valoraron los cinco objetivos estratégicos, desarrollando la estructura de trabajo en torno a estos. Para lo cual, se inicia con el diagnóstico, el cual explica toda la información técnica relacionada y valores o indicadores que afectan al área, desarrollando así una definición relevante en cuanto a la situación que posee sala de máquinas.
Luego en el análisis se hace una evaluación de cada objetivo, para así encontrar oportunidades de desarrollo, los cuales se evalúan, cuestionan y priorizan dejando así la propuesta de la estrategia a desarrollar comparando entre una matriz causa impacto y un comparativo de la probabilidad de éxito de cada una de las oportunidades.
Finalmente, el plan piloto se desarrolla sin inconvenientes, desarrollando dieciocho de las propuestas para el plan estratégico de mantenimiento. Al dar por terminada la implementación se realiza un contraste de los indicadores que entrarían a medición entre el 2019 y el 2020, en el cual todos los puntos encontraron un importante avance porcentual, ninguno menor a 8%, lo cual concluye que la propuesta hecha cumple con las necesidades solicitadas y el marco estratégico que se solicitaba.
In the present work, a maintenance strategy proposal is elaborated in the machine room of a poultry slaughtering company, this machine room continuously provides the supply service within the production plant, but when there is a change in the strategic framework of the department, this urgently requires adaptation and working according to the strategic objectives that, in this case, will encompass maintenance concepts. The proposal is based on the maintenance management model developed by the area, therefore, it has its development in seeking actions that make up the strategy and thus be able to carry out the execution correctly. It should be noted that to validate or quantify this management, five strategic objectives were assessed, developing the work structure around them. For which, it begins with the diagnosis, that explains all the related technical information and values or indicators that affect the area, thus developing a relevant definition regarding the situation that the machine room has. Then, in the analysis, an evaluation of each objective is made, in order to find development opportunities, which are evaluated, questioned and prioritized, thus leaving the proposal of the strategy to be developed through a differentiation between a cause impact matrix and a comparison of the probability of success of each of the opportunities. Finally, the pilot plan runs smoothly, developing eighteen of the proposals for the strategic maintenance plan. Upon terminating the implementation, a contrast of the indicators that would enter measurement between 2019 and 2020 is carried out, in which all the points showed an important percentage advance, none less than 8%, which concludes that the proposal made complies with the requested needs and the requested strategic framework.
