Abstract
El presente trabajo de título surge de la necesidad de SAME de prepararse para ser una compañía de clase mundial, es por ello que necesita iniciar un proceso de mejoramiento de su gestión en forma escalonada. Por esta razón se decide implementar como primer paso en su camino a la mejora, un Sistema de Gestión de Calidad basado en la norma ISO9001:2015 lo cual permite estructurar, formalizar y mejorar los procesos de gestión.El diseño del SGC para esta empresa es un traje a la medida en donde se consideran; sus debilidades, fortalezas, tamaño de la organización, productos o servicios a comercializar, además de cumplir los ocho principios de la calidad. Además el SGC es diseñado en función del marco estratégico de la compañía para que este sea un sistema que de valor a la organización y ayude con sus métodos de trabajos al cumplimiento de los objetivos.En primer lugar se realiza un diagnóstico por áreas, en donde se nombran dueños de proceso responsables de contestar las preguntas del diagnóstico, el que permite conocer la brecha existente, de manera de no invadir completamente la cultura organización que ha funcionado por tantos años.Este diagnóstico está confeccionado con todos los requisitos normativos que debe cumplir la organización para tener un sistema completamente implementado.Luego de conocer el diagnóstico, se analizan las brechas y en base a esto se realiza el diseño del SGC, en este diseño se define el marco estratégico, se diseñan los procesos; la estructura organizacional; la estructura documental con sus respectivos niveles de jerarquía; se describen estos niveles, se listan los procedimientos y registros necesarios, posteriormente se describen las actividades que se necesitan para realizar una completa implementación.Una vez realizado el diseño, se propone el Sistema de Gestión en donde se considera el plan de trabajo, el cronograma de actividades y la estrategia de trabajo para comenzar con la implementación.Para verificar que la implementación cumpla los requisitos de la Norma ISO 9001 se realiza un programa de auditorías, una planificación de cada auditoria y análisis de los resultados, finalizando con el programa de seguimiento de las acciones tomadas.Al final de todas estas etapas la compañía está en condiciones de presentarse a la certificación final.
The present project degree was created by the need to prepare SAME to be a world class company, which is why it requires to initiate a process of improving its management in stages It is for this reason it was decided to implement, as a first step on the road to continuous improvement, a Quality Management System (QMS) based on the ISO9001: 2015 which allows to structure, formalize and improve management processes.In the design of the QMS, for this company, are considered their strengths and weaknesses, the size of the organization, products and / or services to trade, in addition to complying with the eight principles of quality. Besides the QMS takes into account the guidelines set within the strategic framework of the company so that it will add value to the organization and also assist with its working methods, to the fulfillment of the objectives.First, a diagnosis is made for each area of the company, where the owners of each of these processes are appointed, they are responsible for answering the questions of diagnosis, which allows to know the current gap between what is expected to implement and the existing reality, therefore not to fully overrun the organizational culture that has worked for so many years..This diagnosis is made with all regulatory points, which must meet the organization, with the goal of having a fully implemented system.After knowing the diagnosis, the gap between the real and final goal are discussed, and based on this, the design of the QMS is performed. In this design the strategic framework is defined, processes are designed, the organizational structure is designed, the document structure is designed with their respective levels of hierarchy describing each one of these, necessary procedures and records are listed, to finally describe activities that are required for full implementation.Once completed the design, the implementation plan is developed; which considers working plan, schedule of activities and working strategy. After developing the implementation plan, it proceeds to begin the implementation of the QMS in SAME.In order to verify that the implementation meets the requirements of ISO 9001: 2008, an audit program is defined; which includes both the planning of each audit as well as the analysis of results, ending with the continuous improvement monitoring program.Once completed each of these stages, the company will be able to present to its final certification.
