PROPUESTA DE UN SISTEMA DE INDICADORES BASADOS EN EL SISTEMA DE CONTROL DE GESTIÓN BALANCED SCORECARD PARA UNA PYME DE TELECOMUNICACIONES. CASO APLICADO: KROWTEN NETWORK LTDA.

Abstract

El desarrollo del trabajo presentado, se hizo en Krowten Network Telecomunicaciones, Ingeniería y Servicios Limitada, empresa ubicada en Región Metropolitana de Santiago. La empresa es de ingeniería, desarrollando soluciones tecnológicas de acuerdo a los requerimientos de los clientes, entregándoles la continuidad operativa que ellos necesitan, principalmente en el giro de las telecomunicaciones. El objetivo que motiva el presente estudio, es diseñar un modelo estratégico de control de gestión, basado en la metodología Balance Scorecard. Con el fin de apoyar a esta organización en revisar su estrategia y encontrar las herramientas que pueden utilizar para poder llevarla a cabo y ser capaces de lograr sus metas y objetivos. La metodología utilizada se inicia con un análisis y diagnóstico de la empresa, considerando el entorno global y la competencia existente en el sector de las empresas de tecnologías en Chile. Se trabajó en conjunto con el directorio y jefes de departamentos en el modelo del Lienzo para obtener el panorama actual del modelo de negocio de la empresa y junto a los resultados del análisis FODA se consideraron como base al plantear las estrategias a partir de la matriz FODA las cuales fueron el punto de partida para las actividades preliminares que la empresa debe realizar para poder implementar el Cuadro de Mando Integral que se desarrolló formado por diecinueve objetivos estratégicos distribuidos en cuatro perspectivas: financieras, clientes, procesos críticos, capacitación y desarrollo, considerando un total de treinta y cinco indicadores que miden el grado de cumplimiento de las metas y objetivos estratégicos.

This work’s subject is the company Krowten Network Telecoms, Engineering & Services, located in Region Metropolitana, Santiago, Chile. This is an engineering company that develops technologic solutions according the client requirements, offering them the operative continuity they need, mainly focused in telecommunications. The objective of this study is to design a strategic prototype of management control, based on the Balance Scorecard method. This work seeks to support the company, urging it to find the tools that can help it to carry out its strategy and achieve their goals and objectives. The methodology used starts with a diagnosis and analysis of the company, taking into account the global enviroment and the competition between tech enterprises in Chile. To obtain the actual picture of the business model of the company, we worked along the board and department chiefs in the Lienzo model. This, plus the results provided by the SWOT analysis, allowed us to pose strategies from the SWOT matrix, setting the starting point for the preliminar activities that the company has to perform in order to implement the Balance Scorecard, integrated by nineteen strategic objectives distributed between four perspectives: financial, clients, critical processes, training and development, taking into account thirty five indicators that measure fulfilment of strategic objectives and goals.
