Abstract
Uno de los principales desafíos que la Superintendencia de Operaciones Mina Rajo ha debido enfrentar durante el último período, es una gran variabilidad en el cumplimiento de los programas diarios de movimiento de materiales, programados por la planificación de corto plazo dependiente de la Gerencia de Recursos Mineros y Desarrollo.
La sostenida variabilidad ha generado un déficit en la producción presupuestada, donde las principales razones asociadas a este incumplimiento son, las desafiantes metas productivas y la deficiente aplicación de las distintas herramientas de control y gestión de los procesos involucrados por parte de la supervisión.
El presente estudio desarrolla un diagnóstico y análisis operacional al sistema de carguío y transporte de la mina rajo Don Luis con el objetivo principal de proponer mejoras operacionales al sistema para reducir las brechas de cumplimiento del plan de movimiento de material de corto plazo.
La metodología de trabajo utilizada considera como período de evaluación al mes de enero de 2019 e identifica que las brechas existentes han sido producidas por los desafiantes programas productivos de los planes mineros y el ineficiente proceso de carguío y transporte de la mina Don Luis, mensurable a través de los indicadores de desempeño operacional. Razón por la cual, el estudio se enfoca en determinar las principales variables que causan pérdidas en las horas efectivas de trabajo de los equipos mineros, en definitiva, al indicador de Utilización Efectiva.
El resultado del diagnóstico evidencia en primera instancia, las malas prácticas ocurridas en el desarrollo de actividades como el cambio de turno y la colación de los operadores, en segunda instancia, la existencia de un alto índice de reservas con equipos sin operadores, en tercera instancia, las interferencias operacionales encontradas en las rutas de acarreo, y por último, al desarrollo de planes mineros con una utilización de tiempos de ciclos de transporte subestimados.
Finalmente, la actualización y control de los principales estándares de demoras no programadas, así mismo, la mitigación de los cuellos de botellas evidenciados en las rutas de acarreo de la mina Don Luis, permiten en teoría mejorar el cumplimiento del plan de movimiento mensual en un 5%
One of the main challenges faces by the Superintendencia de Operaciones Mina Rajo during the last time is the great variability in the achievement of their daily program of material scheduled by the short term planning department, which depends on the Gerencia de Recursos Mineros y Desarrollo. The sustained variability has generated a shortage in the planned production, where the main reasons that trigger this variability are the challenging landmarks and the deficient application by the supervision area of the different tools for the control and management of the processes involved. Due to this reason, the present study develops a diagnosis and an operational analysis to the hauling and transport systems of the open pit mine Don Luis with the main objective of proposing operational improvements to the system in order to reduce the gaps in the short term plan for the material movement expected. The methodology used considers as evaluation period the month of January of 2019, and it identifies that the existing gaps have been produced by the challenging mining plans productive programs and the inefficient hauling and transport process of the mine, measurable through operational performance indicators. Due to this reason, this study focuses on the determination of the main variables that cause loss in the effective working hours of the mining teams, namely. The Effective Utilization indicator. The result of the diagnosis shows, firstly, the bad practices occurred during daily activities such as shift turns and meal breaks; secondly, the existence of a high index of equipments reserved but not actually used; thirdly, the operational interferences found in the hauling routes; and lastly, mining plans developed with underestimated transport time cycles. Finally, the update and control of the main standards of unplanned delays, and likewise, the mitigation of the bottlenecks evidenced in the hauling routes of Don Luis mine, allow for, in theory, an improvement of a 5% in the monthly movement plan
