Abstract
Esta tesina, es una combinación entre la profundización de las materias estudiadas a lo
largo de este Magister y la experiencia profesional de casi 15 años del autor.
El estudio fue realizado sobre la empresa Embotelladora Q3® limitada, empresa fundada
el año 2008 en la ciudad de Punta Arenas por los socios Ignacio Quijada Loncharic,
actualmente su Gerente General y dueño del 80% y Jorge Quijada Martinic, dueño del
20% de la empresa y director de operaciones. Q3® envasa y distribuye agua purificada
de alta calidad en toda la región de Magallanes. Sus principales formatos son los
botellones de 20 y 12 litros junto a todos los servicios asociados (Dispensadores de agua
frio caliente, bombas sifón, etc.).
Actualmente la empresa ha alcanzado altos porcentajes de cuotas mercado en los
segmentos de clientes actuales, por lo que el crecimiento de la empresa se ha estancado
los últimos 2 años. Por otro lado, existe una demanda real no satisfecha en el segmento
de envases pequeños (Línea al 100% de su capacidad), por lo cual se debe analizar y
planificar su expansión hacia este mercado. Es por esto que se requiere un plan
estratégico de crecimiento como así también un cuadro de mando integral, ya que la
empresa no cuenta con ninguna herramienta de control de gestión.
El objetivo principal de esta Tesina es diseñar un plan estratégico de acuerdo a los
escenarios actuales tanto internos como externos que envuelven a la Embotelladora Q3
Limitada, como así también un cuadro de mando integral corporativo y personal, que
permita a la gerencia general llevar a un nivel óptimo el control de la estrategia
diseñada.
This thesis is a combination of the deepening of the subjects studied throughout this Master and the professional experience of almost 15 years of the author. The study was carried out on the company Embotelladora Q3® limitada, a company founded in 2008 in the city of Punta Arenas by partners Ignacio Quijada Loncharic, currently General Manager and owner of 80% and Jorge Quijada Martinic, owner of 20% of the Company and director of operations. Q3® packs and distributes high quality purified water throughout the Magallanes region. Its main formats are the bottles of 20 and 12 liters along with all associated services (hot water dispensers, siphon pumps, etc.). Currently the company has reached high market share percentages in the current customer segments, reason why the growth of the company has stagnated the last 2 years. On the other hand, there is a real unsatisfied demand in the segment of small containers (Line at 100% of its capacity), for which it is necessary to analyze and plan its expansion towards this market. This is why a strategic plan for growth is required as well as a balanced scorecard, since the company does not have any management control tools. The main objective of this Tesina is to design a strategic plan according to the current internal and external scenarios that involve the Bottler Q3 Limited, as well as a corporate and personal balanced scorecard, allowing general management to lead to a Optimal level control strategy designed.
