Abstract
El presente trabajo se desarrolla en el departamento de manufactura de rollos de papel higiénico perteneciente a una empresa de manufactura de papeles. Por muchos años en este departamento, el mayor problema de desempeño en los equipos ha sido y sigue siendo la disponibilidad de estos mismos, para mejorar esta situación, desde hace 3 años la empresa comienza a implementar la metodología TPM. Este trabajo tiene como objetivo, proponer mejoras a la disponibilidad de una línea convertidora de rollos, desde el área de operaciones y con un plan de réplicas a otras líneas. Para llevar a cabo este objetivo, se utiliza la metodología DMAIC de mejora continua, con ella se define el problema, se establecen los alcances del trabajo, se recopila una base de datos y verifica la calidad de la medición, se determinan las principales causas de los problemas, proponen soluciones y métodos de control. Por otra parte, se propone un plan de implementación de las mejoras y un plan de réplicas del estudio, con el fin de continuar el desarrollo de mejoras en otras líneas de producción. Además, con el equipo de trabajo se logran implementar mejoras rápidas en la línea de proceso, durante la etapa de mejoras. Los resultados obtenidos son un conjunto de mejoras prácticas, que se pueden ejecutar desde el área de operaciones, éstas incluyen propuestas relacionadas al liderazgo y excelencia operacional. Se estima que generen un aumento del 1% en disponibilidad. Por otro lado, se logran implementar las mejoras rápidas desarrolladas a lo largo el trabajo, se estima que generen un aumento del 1,5% en disponibilidad de la línea. En consecuencia, se estiman ahorros sobre los US$21.000 al mes. Finalmente, realizar un proyecto DMAIC fue un acierto, ya que se cumplen los objetivos a través de la metodología y entrega un valor extra a la empresa, al visibilizar problemas de los que no se tenía conocimiento o se habían normalizado en el tiempo. Además, estar presente en el proceso de manufactura, fue la clave para lograr las mejoras rápidas, completar todas las etapas del proyecto y cumplir los objetivos de este trabajo.
This thesis is carried out in the toilet paper roll manufacturing department belonging to paper manufacturing company. For many years in this department, the greatest performance problem in equipment has been and continues to be the availability of these, in attempt to improve this situation, the company began to implement the TPM methodology 3 years ago. The objective of this thesis is to propose improvements to the availability of a converted roll line, from the operations area and with a replication plan to other lines. To carry out this objective, DMAIC methodology of continuous improvement is utilized, to define the problem, modify the scope of work, compile a database, and verify the quality of the measurements, to determine the main causes of the problems as well as design solutions and control methods. On the other hand, it proposes an implementation plan for the improvements and a replication plan for the study, in order to continue developing improvements in other production lines. In addition, with the team, quick wins were implemented in the process line during the improvement stage. The results obtained are a set of practical improvements that can be executed by the operations area, including proposals related to leadership and operational excellence, and it is estimated that it will generate a 1% increase in availability. On the other hand, throughout the thesis quick wins were implemented and it is estimated that they generated a 1.5% increase in line availability. Consequently, savings of US$21.000 per month are estimated. Finally, carrying out a DMAIC project was successful given that the objectives were met through the use of the methodology and delivered extra value to the company by visualizing problems of which they had no knowledge of or had normalized over time. In addition, being present in the manufacturing process, the determining factor for all stages of the project, finding solutions, meeting the objectives of this work, is reflected in the quick wins obtained.
