DESARROLLO DE UN PROGRAMA DE EXCELENCIA OPERACIONAL PARA EL SERVICIO DE ARRIENDO DE EQUIPOS DE RADIOCOMUNICACIONES DE LA EMPRESA MKS S.A.

Abstract

El desarrollo del presente trabajo tiene por objeto plantear un Programa de Excelencia Operacional aplicable al Servicio de Arriendo de equipos de radiocomunicación de la empresa MKS S.A. Lo que motivó este trabajo fue la necesidad de incrementar la eficiencia de sus procesos operativos a fin de mejorar la actual oferta de valor y entregar una experiencia agradable para los clientes, tal como lo propone la empresa en sus Objetivos Estratégicos y Promesa de Valor. Justamente gracias a la Metodología de Excelencia Operacional, que fue tomada como base para el desarrollo del trabajo, se pudo realizar un análisis del negocio en sus dimensiones de procesos, tecnología y recurso humano, conducente a determinar los procesos y subprocesos en los que el área de operaciones aporta a la entrega del servicio, poniendo especial atención en aquellos con gran impacto para los Objetivos. La metodología consistió en: (1) definir los objetivos estratégicos que orientan el desarrollo del programa; (2) entender la situación actual de la organización, (3) analizar los procesos y las brechas que los alejan de un estado óptimo de ejecución, identificando además su impacto y; (4) elaborar la matriz de análisis del proceso, con el cual se pudo determinar los focos de mejora. Finalmente, luego de identificados los focos de mejora, se procedió a crear un plan con base en prioridades de implementación, el cual se presentó a Subgerencia General de la empresa, con el fin de validar los aportes y de analizar los esfuerzos técnicos y financieros que supondría su implementación.The development of this work aims to propose an Operational Excellence Program applicable to Radio communication equipment Rental Service of the company MKS S.A. What motivated this work was the need to increase the efficiency of its operating processes in order to improve the current value proposition and deliver a pleasant experience for customers such as proposed by the company in its Strategic Objectives and Value Promise. Precisely, due to the Operational Excellence Methodology, which was taken as the basis for the development of the work, it was possible to carry out an analysis of the business in its dimensions of processes, technology and human resources, leading to determining the processes and sub-processes in which the area of operations contributes to the delivery of the service, paying special attention to those with great impact on the Objectives. The methodology consisted of: (1) defining the strategic objectives that guide the development of the program; (2) understanding the current situation of the organization, (3) analyzing the processes and gaps that keep them from an optimal state of execution, also identifying their impact and; (4) developing the process analysis matrix, with which it was possible to determine the areas of improvement. Finally, after identifying the improvement foci, a plan was created based on implementation priorities, which was presented to the General Manager Assistant of the company, in order to validate the contributions and analyze the technical and financial efforts that would involve its implementation.
