MODELO DE NEGOCIOS PARA PROYECTO DE “HOTEL BOUTIQUE EN CASA PATRIMONIAL EN LA CIUDAD DE CHONCHI-CHILOÉ”
Abstract
El objetivo general del presente trabajo consistió en el diseño de un modelo de negocio para un Hotel Boutique “Patrimonial” ubicado en Chonchi, Chiloé, Región de los Lagos y evaluar su factibilidad de implementación. El proyecto se vio motivado por la compra de una casa patrimonial en esa ciudad por parte de los inversionistas y por la inquietud de parte de ellos, de conocer si es rentable convertirla en un hotel boutique. La hipótesis de este trabajo es que un emprendimiento de este tipo es rentable por las auspiciosas cifras que ha mostrado el turismo en la isla de Chiloé durante los últimos años y por la poca oferta hotelera que hay en la comuna.Se desarrolló la metodología característica para evaluar un emprendimiento, la cual se constituyó: de un análisis del entorno; una investigación de mercado; el diseño de una propuesta de valor; un modelo de negocios; el estudio del marco legal; la construcción de un plan de marketing, junto con el de operaciones y recursos humanos; y finalmente el desarrollo del plan financiero.En cuanto a los resultados obtenidos en el estudio del entorno se identificaron amenazas y oportunidades del negocio tales como: incentivos a invertir en Chiloé, la protección por parte del Consejo de Monumentos Nacionales a la casa patrimonial y factores que afecten al proyecto. Con respecto a la investigación de mercado, se encontró que la oferta turística en la comuna de Chonchi necesita mejorar y que actualmente no existe en Chiloé un hotel en una casa patrimonial que resalte la cultura del lugar a través del patrimonio y las costumbres. En cuanto a la demanda, se especificó el perfil del segmento objetivo como turistas extranjeros y nacionales con un elevado nivel de gasto, con experiencia como viajeros y con interés hacia la cultura Chilota. La propuesta de valor se diseñó a través de la investigación del segmento objetivo. El modelo se negocios se construyó en base a una propuesta de valor asociada a los conceptos de experiencias, cultura, atención personalizada y una estadía auténtica con instalaciones y servicio de calidad, que se resume en cinco aspectos: la venta de la experiencia de alojarse en una casa chilota de 1860 restaurada; las ganancias de un restaurante y bar con comida típica e internacional; actividades culturales como presentaciones de música chilota; talleres de cocina y de artesanías y caminatas culturales por la ciudad; arriendo de una tienda para ofrecer a los turistas productos típicos; y una sala de evento para el uso de empresas e instituciones varias.En el plan operacional, se estudiaron los procesos de reserva, recepción, salida, suministro, cocina, entre otros. Igualmente, se consideró que la dotación necesaria de recursos humanos asciende a 20 empleados, y que su capacitación y sus habilidades en la atención a los huéspedes, constituyen variables determinantes para el éxito del hotel. Adicionalmente, en la evaluación económica se estimó una inversión inicial total de 22.572 UF y un crédito por el 50% de la inversión con una tasa del 4,5%. La evaluación financiera dio como resultado un VAN de 16.644 UF, una TIR de 22,1%, una recuperación de capital en 4,4 años y una ocupabilidad mínima de las habitaciones para que el proyecto sea rentable de 26% para el primer año, 29% el segundo año, 32% el tercer año y 37% desde el cuarto año en adelante.En conclusión, tales cifras junto al positivo análisis de sensibilidad hacen recomendar a los inversionistas la realización del modelo de negocio levantado y la hipótesis planteada se confirma. The general objective of this work consisted in the designing of a business model for a Boutique Hotel located in Chonchi, Chiloe, Region de los lagos and the evaluation of the feasibility of its implementation. The proyect was motivated by the purchase of a patrimonial house of that city by the investors and their concerns about if it was profitable to transform it into a boutique hotel. The hypothesis of this work is that a entrepreneurship of this kind is profitable because of the auspicious amounts of money that the turism in Chiloe has shown in the last years and because of the little hotel offer in the area. The way to evaluate the enterprise was the usual one, that consisted in: analysis of the environment, an investigation of the market, the design of a value proposal, a business model, the study of the legal framework, the construction of a marketing plan, along with the operational and human resources ones, and finally de development of the financial plan. Regarding the results obtained in the study of the environment, threats and business opportunities were identified such as: incentives to invest in Chiloé, protection by the Council of National Monuments to the patrimonial house and factors that affect the project. About the market research, it was found that the tourist offer in the Chonchi district needs improvement and that currently there is no hotel in Chiloé in a patrimonial house that highlights the culture of the place through patrimony and customs. In terms of demand, the profile of the target segment was specified as foreign and domestic tourists with a high level of spending, with experience as travelers and with an interest in the culture of Chiloe. The value proposal was designed through the investigation of the target segment. The business model was built based on a value proposal associated with the concepts of experiences, culture, personalized attention and an authentic stay with facilities and quality service, which is summarized in five aspects: the sale of the experience of staying in a chiloe house from 1860 restored; the profits of a restaurant and bar with typical and international food; cultural activities such as presentations of Chiloe music; cooking and handicraft workshops and cultural walks around the city; rental of a store to offer tourists typical products; and an event room for the use of various companies and institutions. In the operational plan, the reservation, reception, departure, supply, kitchen and other processes were studied. Likewise, it was considered that the necessary human resources comes to be 20 employees, and that their training and their skills in the attention to the guests, constitute determining variables for the success of the hotel. Additionally, the economic evaluation estimated a total initial investment of 22,572 UF and a credit for 50% of the investment with a rate of 4.5%. The financial evaluation resulted in a NPV of 16,644 UF, an IRR of 22.1%, a capital recovery in 4.4 years and a minimum occupancy of the rooms for the project to be profitable of 26% for the first year, 29% the second year, 32% the third year and 37% from the fourth year onwards. In conclusion, these numbers, together with the positive sensitivity analysis, makes me recommend the implementation of this business model to the investors and the hypothesis is confirmed.
